How Cold Storage Companies Balance Storage Density, Efficiency, and Investment

When companies plan a new cold storage facility, automation is usually not the first problem.

The first problem is space.

Cold storage construction is expensive. Every additional square meter requires not only building investment but also long-term refrigeration costs.

At the same time, food and agricultural companies are facing changing order patterns.

Some customers need full pallets delivered quickly.

Others require multiple products, smaller quantities, and frequent picking.

Under these conditions, many warehouse managers face a difficult decision:

Should they invest in a fully automated warehouse?

Or is there a more practical way to increase storage density and improve efficiency without excessive investment?

For pallet-based cold storage operations, pallet two-way shuttle systems are often considered when companies need higher storage density but still want to control project complexity and cost.

 

In one large cold chain logistics center project, this was exactly the situation the customer needed to solve.

The customer wanted to build a high-standard intelligent cold storage facility.

However, the available warehouse space was limited, while the business model was becoming more complex.

The facility needed to support both:

  • B2B operations with large-volume pallet movement;
  • B2C operations with multiple SKUs and frequent order fulfillment.

A single storage method could not satisfy both requirements.

The project team therefore did not start with selecting equipment.

The first step was understanding how each business flow actually worked.

 

For B2C operations, flexibility was more important.

Frozen food and restaurant supply customers often require many product categories, smaller order quantities, and faster picking response.

For these areas, the warehouse adopted cantilever double-deep pallet racks combined with high-level AGV systems.

The design focused on balancing storage density and picking flexibility.

For B2B operations, the requirement was different.

These products were mainly handled as full pallets, where storage density and stable inbound/outbound operation were more important.

In these areas, pallet shuttle racking was introduced together with high-level AGV forklifts and

pallet two-way shuttle robots.

The reason was simple:

The customer did not need the most complex automation system.

The customer needed a system that could store more pallets in limited cold storage space while maintaining reliable daily operation.

Why Pallet Two-Way Shuttle Fits Many Cold Storage Applications

Compared with traditional pallet racking, pallet shuttle storage reduces the need for forklift access inside every storage lane.

The shuttle robot moves pallets inside the rack, while forklifts or AGVs mainly handle transfer operations at the rack entrance.

This changes the warehouse layout.

More space can be used for inventory instead of aisles.

For cold storage facilities, this difference is particularly important because higher storage density also means better use of refrigeration capacity.

Compared with fully automated AS/RS solutions, pallet two-way shuttle systems can also provide a more controlled investment approach for companies whose main requirement is pallet storage rather than complex piece picking.

Typical applications include:

  • frozen food warehouses;
  • agricultural product storage;
  • beverage and food raw material warehouses;
  • third-party cold chain logistics centers.

The same design logic was applied in another agricultural product project.

The customer's existing cold storage system could no longer support increasing product variety and turnover requirements.

At the same time, employees needed to spend long periods working in low-temperature environments, which created challenges for both efficiency and working conditions.

The solution combined:

  • pallet two-way shuttle robots;
  • pallet shuttle racks;
  • AGV forklifts.

The warehouse included two temperature zones:

  • a -18°C frozen storage area with 1,062 pallet positions;
  • a 0–5°C fresh storage area with 4,020 pallet positions.

The shuttle robots were designed to operate between -25°C and +40°C, allowing stable operation in cold environments.

During daily operation, pallets are stored and retrieved automatically inside the rack, while AGV forklifts handle transfer and level-changing operations.

This reduces the amount of manual work required in low-temperature areas and supports FIFO inventory management.

The project achieved:

  • storage utilization increased to approximately 90%;
  • total capacity reached 5,458 tons;
  • improved inventory organization for different agricultural products;
  • reduced employee exposure time in cold environments.

A Practical Step Toward Cold Storage Automation

Cold storage automation does not always mean choosing the most advanced system available.

The right solution depends on:

  • product characteristics;
  • order patterns;
  • storage requirements;
  • investment expectations.

For companies mainly handling palletized goods, pallet two-way shuttle systems provide a practical balance.

They improve storage density, reduce unnecessary manual movement, and support better inventory control without requiring every process to be fully automated.

The most successful cold storage projects are not necessarily the ones with the most equipment.

They are the ones where the automation level matches the real business operation.
